Guessed progress ("about 70%") makes the S-curve, the MC and the cost report untrustworthy. For each kind of work, pick one measurable way to score it, write the rule down, and use the same rule every week.
- Blockwork 60%
- Plaster 25%
- Skim coat 15%
Four ways to score progress
| Method | Used for | Example |
|---|---|---|
| Installed ÷ planned quantity | Excavation, concrete, walls, tiles: work that can be measured | 420 m2 of 600 m2 = 70% |
| Weighted stages | Work with several steps in sequence | Roof: frame 50%, covering 40%, ridge and fascia 10% |
| Units completed | Work counted per piece | Frames installed 8 of 12 = 66.7% |
| Milestones | Lump-sum items | Mobilisation: 50% when equipment arrives, 100% when ready to work |
Example: walls of the 6 × 8 m house
From the BOQ article: 94.11 m2 of wall and 188.22 m2 of plaster. This week the blockwork is all done, 120 m2 is plastered, and the skim coat has not started.
| Stage | Weight | Done | Contribution |
|---|---|---|---|
| Blockwork | 60% | 94.11 of 94.11 m2 = 100% | 60.0% |
| Plaster | 25% | 120 of 188.22 m2 = 63.8% | 15.9% |
| Skim coat | 15% | 0% | 0.0% |
| Wall progress | 75.9% |
Rules for consistency
- Count only work that passes inspection. Work that must be redone is taken off.
- Material delivered but not installed is not progress.
- Write the scoring method for each kind of work on one page, and keep it until the project ends.
- The same person measures every week, or two people measure together for large items.
- Each item’s progress is then multiplied by its budget weight to give project progress.

Common mistakes
- Progress guessed from the time elapsed.
- Work stuck at 90% for weeks because the small remainder never gets finished.
- The scoring method changed mid-project, so progress jumps.
- Item progress added up without weights.

Common questions
How do I work out percent progress?
Pick one method for each kind of work: installed quantity, weighted stages, units completed, or milestones, and use the same method every week.
Does delivered material count as progress?
No. Progress is only work installed and passed by inspection.
How does item progress become project progress?
Multiply each item’s progress by its budget weight and add them up.
